From Developer to CEO: Building Ukraine’s Premier Web Studio – Serving Inter TV Holding, Dominating the e-Commerce CRM Market, and Handling 90 Million Requests Per Day

I joined web studio Adelite as a developer and grew through CTO to Director and co-owner – transforming the company along the way from a regional web agency into A1, a rebranded premium studio with its own trademark, serving Ukraine’s largest media holdings, corporations, and international clients. Our clients included the entire Inter Media Group TV holding – one of Ukraine’s most-watched television networks covering 99.7% of the country. Our proprietary e-commerce CRM software held over 60% market share across Ukraine and CIS countries. At peak, our infrastructure processed 90 million specialised requests per day for over 100,000 websites in real time.

The Journey – Developer to CEO in One Company

Growing from developer to CTO to CEO within a single organisation is not a promotion story – it is a complete business-building story. Each transition required a fundamentally different set of capabilities, and each one was earned through the results of the previous role. The company changed as I grew: from a web agency to a market-leading product company to a premium studio serving Ukraine’s largest corporations.

2004–2006 · CTO
Technical leadership – 10+ developers, e-commerce product, high-traffic architecture
Joined Adelite and took ownership of the full technical direction. Led a team of over 10 developers, managed all web project delivery for high-profile clients, built the e-commerce CRM product from the ground up as lead developer, designed high-performance load-balancing architecture for the studio’s most demanding projects, and integrated the product with multiple payment gateways and external interfaces. The CTO period established the technical foundation – the CRM product and the infrastructure architecture – that the CEO period would scale.

2006–2009 · Director & Co-Owner
Business transformation – rebrand to A1, Inter TV holding, 30+ developers, market dominance
Became Director and co-owner of the business. Led the full transformation: legal restructuring, strategic rebrand from Adelite to A1 with a registered trademark, repositioning the studio to serve Ukraine’s largest clients. Responsibilities expanded from technical direction to full business management – financial oversight, customer relationships at C-level, team growth to 30+ developers, and continued direct technical involvement in the studio’s most complex projects.

Throughout · Product leadership
CRM product – 60%+ market share across Ukraine and CIS
Across both roles, led the development and market expansion of a proprietary e-commerce CRM system that became the dominant software platform for Ukrainian online retail. At peak, every third largest online shop in Ukraine ran on this software. Market share exceeded 60% across Ukraine and extended into other CIS countries. This was not a by-product of the web studio business – it was a separate product business, built and led in parallel.

The Client Portfolio – Ukraine’s Largest Organisations

📺
Inter Media Group – the full TV holding
Served the entire Inter Media Group television holding – Ukraine’s one of most-watched TV networks, covering 99.7% of Ukraine’s territory and comprising Inter, NTN, K1, K2, Megasport, Enter-Film, and Enter-Music among others. The group was Ukraine’s dominant media corporation, with Inter channel alone reaching the majority of Ukrainian TV audiences. Delivering for the full holding – not just a single channel — meant managing the digital presence of a multi-channel, multi-brand media enterprise with national reach and significant public visibility. A media group at this scale sets a specific level of expectation for reliability, performance, and brand execution that most web studios in Ukraine could not meet.
🏢
Product placement agency and major Ukrainian holdings
Beyond the media sector, A1 served product placement agencies and some of Ukraine’s largest business holdings. Working with these client types simultaneously meant the studio was operating across very different business contexts – broadcast media with its public-facing brand obligations, marketing and advertising agencies with their campaign-driven timelines, and large holding structures with their own governance and procurement complexity. Managing this client mix – technically and commercially – required both delivery capability and business maturity at the leadership level.
🛒
Ukraine’s largest online shops, and the CRM that powered them
The proprietary e-commerce CRM wasn’t sold to small startups – it was the software that Ukraine’s most significant online retailers ran their operations on. Every third largest online shop in Ukraine used this software. The combination of agency services (building and running the web presence) and product services (providing the operational software they ran on) gave A1 a deep integration into its e-commerce clients that a pure agency or a pure SaaS company could not replicate. This dual position – studio and product company simultaneously – is a rare and commercially powerful combination.

The Technical Scale – 90 Million Requests Per Day

One of A1’s most demanding technical achievements was building and operating a web
statistics server for one of Ukraine’s largest website rating systems – the infrastructure
behind real-time traffic statistics for over 100,000 Ukrainian websites, processing over
90 million specialised requests per day.

This connects directly to the parallel work on Topping / MyTop-in Net – the same era, the same technical challenge of building high-throughput
statistics infrastructure on self-managed hardware. Operating at this scale – for websites,
media organisations, and e-commerce platforms simultaneously – required a level of
performance engineering that most Ukrainian web agencies of the period were not equipped for.
This was the technical differentiator that enabled A1 to compete for and retain clients
of the scale of the Inter Media Group.

High-performance architecture as CTO competitive advantage
As CTO, I designed high-performing architecture for load balancing of high-traffic projects – optimising caching, database structures, and request handling for the studio’s most demanding clients. The ability to architect systems that didn’t fail under real production load – and to do this consistently across different client contexts – was the technical reputation that brought larger clients to the studio and gave us the confidence to retain them.
E-commerce CRM – built from scratch, integrated at depth
The e-commerce CRM was not a repackaged product – it was built internally, with optimised database structures, integration with multiple payment gateways, external APIs, and inventory and order management systems. Building a software product that achieved 60%+ market share in Ukraine and CIS required solving real operational problems – the integration complexity, the edge cases of Ukrainian payment infrastructure, and the performance demands of high-volume retail.

What This Engagement Demonstrates

🔼
The developer-to-CEO progression – earning each step through results
Growing from developer to CTO to CEO in the same organisation is the most credible version of this career path – because each transition was validated by the people who had watched the previous performance. There was no external hiring process that could be passed through on credentials. The CTO role was earned by delivery quality. The CEO role was earned by the results of the CTO period – the CRM product market position, the client roster, the team capability. This kind of progression is rarer and more meaningful than the equivalent resume claim from someone who joined each role at a new company.
🎯
Product market leadership – 60%+ share in a competitive market
Achieving over 60% market share for the e-commerce CRM across Ukraine and CIS is a commercial result that most software product companies never reach. It means the product was better than the alternatives in dimensions that mattered to buyers – functionality, support, integration, or all three – and that it stayed better for long enough to accumulate a majority of the market. Building and maintaining this position while simultaneously running a web studio for major media and corporate clients required managing both product and agency operations without either degrading.
📺
Delivering for a national-scale media holding – broadcast-grade reliability expectations
Inter Media Group was not an ordinary client. It was Ukraine’s dominant television network, with a reach of 99.7% of the country’s territory and a public profile where failure was visible to millions. Delivering for a client at this scale – where performance issues are visible nationally, where brand standards are set by broadcast media expectations, and where the digital presence is intertwined with the organisation’s core media operations – sets a standard for delivery quality that shapes how a studio thinks about every subsequent engagement.
🔄
Corporate transformation – rebrand, legal restructure, and market repositioning
Taking Adelite through its transformation to A1 was not a cosmetic rebrand – it involved legal entity restructuring (transitioning to MyTop Ltd), trademark registration, repositioning the commercial offering, and shifting the client profile to Ukraine’s largest organisations. Managing a transformation of this scope – while maintaining delivery quality for existing clients and continuing to build the CRM product – is the kind of execution that distinguishes operational leaders from strategic ones.

Skills This Engagement Evidences

Developer-to-CEO career execution
Grew from developer to CTO to Director and co-owner within one organisation – earning each transition through the results of the previous role. Not a hiring story but a performance story.
E-commerce CRM product leadership
Built a proprietary e-commerce CRM from zero to 60%+ market share in Ukraine and CIS. Lead developer for the core platform, managing DB structure, payment gateway integrations, and external API connections. Every third largest Ukrainian online shop ran on this software.
National media holding client delivery
Delivered for the entire Inter Media Group TV holding – Ukraine’s largest TV network covering 99.7% of the country. Broadcast-grade reliability expectations, national public visibility, multi-brand enterprise client management.
High-throughput infrastructure engineering
Designed and operated infrastructure processing 90 million specialised requests per day for 100,000+ websites. Load balancing architecture, caching optimisation, and high-traffic performance design on self-managed hardware.
Business transformation and rebranding
Led full corporate transformation: legal restructuring (MyTop Ltd transition), trademark registration, commercial repositioning from regional agency to premium studio, client portfolio uplift to Ukraine’s largest corporations.
Engineering team leadership – scale & quality
Grew team from 10+ developers (CTO phase) to 30+ (CEO phase). Technical direction, delivery quality, team development — maintained across both roles and during the studio’s transition to serving Ukraine’s largest clients.
Dual business model – agency + product simultaneously
Ran a premium web studio and a market-leading software product company in parallel – two fundamentally different business models (project-based services vs product revenue) with different teams, sales cycles, and commercial dynamics.
Full P&L ownership – financial, commercial, operational
As Director and co-owner: financial oversight, P&L accountability, customer communication at C-level for Ukraine’s largest clients, and continued direct technical involvement. Business management experience with real ownership stakes, not a functional leadership role.

The Core Insight from This Engagement

The clients you can serve are a direct function of the technical problems you can solve.
A1 won and retained Inter Media Group not primarily because of a sales relationship
but because of the ability to build and operate digital infrastructure at the scale and
reliability that a national broadcaster required. The technical credibility earned by
processing 90 million requests per day was what made the client conversation possible.

The second insight: a dominant market position in a product business and a premium
position in an agency business reinforce each other, but only if both are managed
deliberately.
The CRM’s market share brought client conversations that the agency
alone couldn’t have initiated. The agency’s corporate client relationships created
distribution and credibility for the product. Managing both simultaneously is twice the
operational complexity, but more than twice the market position.

The third: growing within a company to ownership is a more complete business education
than joining at the top.
Understanding a business from its technical execution layer
upward – through team leadership, through product development, through client relationships,
through P&L ownership – produces a kind of organisational understanding that top-down
leadership experience rarely does. Every decision has visible consequences at multiple levels.

Who This Is Relevant For

You need a technical leader who understands business P&L – not just delivery
A CTO who has also been a CEO and co-owner understands what technical decisions cost – in money, in time, in team capacity, and in commercial risk – at the level of someone who has signed off on a P&L. This changes the quality of technical decision-making in ways that pure engineering experience does not.
You’re building or transforming a software product company
Taking a software product from development to 60%+ market share in a competitive national market — while managing the company that built it – is direct operational experience in product-market fit, distribution, and commercial positioning at scale. Not theoretical, and not at a company large enough that the success was structural rather than earned.
You’re running a digital agency or studio and want to understand enterprise client delivery
The difference between serving SMB clients and serving a national television holding is not just scope – it is an entirely different commercial relationship, delivery standard, and organisational requirement. Understanding how to position and operate at that level is the transition most agencies struggle to make.
You’re evaluating a technical co-founder or senior technical hire for a company with significant commercial ambitions
Someone who grew from developer to co-owner through results – not through fundraising or hiring for the title – has a specific relationship to accountability and ownership that shapes how they operate as a senior hire or partner. They understand what it means for the business to succeed or fail, not just for a project to deliver.
You need high-traffic infrastructure that doesn’t fail under real production load
Designing load balancing, caching, and request handling at 90 million specialised requests per day – on self-managed infrastructure, for clients with national visibility – is a category of performance engineering that comes from having built it under pressure. The resulting architectural intuition doesn’t expire when the tools change.
You’re working in e-commerce, media, or large corporate digital infrastructure
The client relationships, market knowledge, and industry context from serving Inter Media Group, the largest Ukrainian holdings, and building the dominant e-commerce CRM of the era represent deep regional expertise in the digital infrastructure of the Ukrainian and CIS markets during their formative commercial period.
