Operation Partner

This is not advisory. Not consulting. Not staff augmentation.
It is partner-level involvement – with real accountability for outcomes.

An Operating Partner engagement is the deepest form of involvement I offer. I step into the organisation as a senior leader – as Fractional CTO, Managing Partner, Technical Co-Founder, or Board-level technology advisor – and take genuine ownership of the outcomes, not just the advice. I operate alongside the leadership team, make or influence real decisions, and stay present through the phases where execution actually determines whether the company succeeds.

This engagement is rare and deliberate. Because of the depth of involvement it requires, I can hold only a small number of Operating Partner roles at any time. I assess each opportunity carefully – not to be selective for its own sake, but because the model only works when there is a genuine fit between the situation and what I can actually deliver. If you are reading this because your company is in one of the situations below, I am worth a direct conversation.

❌
Not this
A consultant who delivers a report and moves on. An advisor who attends monthly calls. A contractor filling a seat.
✅
This
A senior partner who is accountable for outcomes, makes real decisions, and operates inside the organisation – not around it.
⚡
Why it matters
The cost of wrong decisions in technology and infrastructure is asymmetric. A senior partner with skin in the game makes different decisions than an advisor with none.
A note on capacity Because of what this engagement actually involves – real presence, real decision-making, real accountability – I can hold only a limited number of Operating Partner roles simultaneously. I am not the right choice for every situation, and I will tell you that directly if it applies. If there is a genuine fit, I move quickly. If you are evaluating this type of engagement, the best starting point is a direct conversation.

When This Makes Sense

Operating Partner engagement is the right model when a consultant’s distance from the decision is the problem – when what you need is someone who is actually in the room, accountable for outcomes, and capable of making or owning the decisions that matter.

🚀 You are growing fast and technology is the bottleneck
Your commercial traction is ahead of your technical and operational capability. The team is building fast but the architecture, the processes, and the infrastructure decisions are not keeping pace. You need a senior technology leader who can own the technical direction – not someone who advises from outside while the technical debt accumulates.
🔄 You are going through a major transformation
Cloud migration, platform modernisation, regulatory compliance programme, market expansion that requires infrastructure change – complex transformations that span technology, operations, and commercial outcomes simultaneously. The transformation needs someone who can hold the whole picture while the organisation goes through the discomfort of change.
⚠️ You are in recovery – something has failed and needs to be fixed
A failed migration, a production crisis, a regulatory failure, a technical decision that has created serious downstream consequences. Recovery situations require someone who can rapidly diagnose what went wrong, make credible decisions under pressure, and stabilise the organisation without creating new failure modes in the process. This is where experience in genuinely difficult situations is the only relevant credential.
🏛️ You need senior technology leadership – without a full-time hire
Your company is not at the stage where a permanent CTO hire makes financial or operational sense, but you are making decisions that require that level of expertise and authority. A Fractional CTO or Operating Partner gives you senior technical leadership capacity – including Board-level representation – without the full-time cost and hiring timeline of a permanent executive.
🤝 You are building something new and need a technical co-founder
A new product, a new platform, a new business within a larger organisation – something that needs to be built from zero with a senior technical partner who has co-founded businesses before. I have built and exited startups, led product organisations from concept to market, and worked as CTO in early-stage environments. The difference between technical co-founders and technical contractors is accountability for the outcome.
📋 You need credible technology oversight at Board level
Your Board or investors need a technology-competent member or advisor who can challenge management on infrastructure decisions, risk, and technical strategy – with the same rigour that financial members apply to P&L and risk. Technology decisions at Board level are almost always consequential and almost always made without sufficient technical expertise at the table.

What I Bring to the Role

The specific capabilities that make an Operating Partner engagement productive rather than just expensive.

🏗️
Deep technical credibility – I can still do the work
I am not an ex-engineer who moved into leadership and lost the technical depth. I review actual architecture and infrastructure code, work through real technical problems, and make technical decisions that I can defend in detail. This matters because senior leaders who cannot engage technically with their own teams lose credibility quickly – and lose the ability to catch problems before they become crises. I carry OCI Certified Multicloud Architect Professional, AWS Certified Solutions Architect Professional, and extensive hands-on architecture experience across cloud, infrastructure, and platform engineering.
🚨
Proven performance under real pressure – including wartime
I joined Raiffeisen Bank Ukraine as Technical Lead two days before the full-scale invasion began. The planned programme became irrelevant in 72 hours. I led the emergency migration of core banking infrastructure under active missile alerts, with a legal barrier waived by emergency central bank order, with zero business outages. This has been referenced by McKinsey, AWS, and Euromoney as a globally significant case in emergency infrastructure leadership. The point is not the dramatic circumstances – it is that under conditions where most leaders lose decision quality, I maintained it. That capacity transfers to high-pressure business situations regardless of their cause.
🔼
I have been where you are – as a founder, CTO, and CEO
I co-founded Privatoria (privacy startup — 20,000+ users, 120× revenue growth in 18 months, successful exit) and served as CTO and then CEO and co-owner of a web studio that became the dominant e-commerce software provider in Ukraine (60%+ market share). I have been through the full founder cycle – early-stage creation, growth under competitive pressure, stabilisation of a failing business, and exit. This means I understand the decisions your founders and leadership team are facing from the inside, not from a consulting brief.
🌍
Cross-industry pattern recognition at scale
I have led technology and infrastructure programmes across banking, healthcare, gambling, real estate technology, manufacturing, retail, cybersecurity, media, and automotive – in the EU, US, LatAm, and Asia. The patterns of how technology decisions fail (and succeed) repeat across industries in ways that are visible to someone who has seen them repeatedly. An Operating Partner who brings cross-industry experience can identify the failure mode you are heading toward before it manifests – because they have seen it elsewhere.
🤝
I operate at C-level – and I can lead teams below it
I have operated as the senior technical authority in rooms with CTOs, CIOs, and Boards – translating technology risk into business language and vice versa. I have also directly managed teams of 30+ engineers and cross-functional delivery teams across four continents. The ability to operate credibly at both levels – strategic and operational – without a layer of translation in between is what makes an Operating Partner valuable rather than just senior.

What the Role Can Look Like

The specific title and structure are adapted to what the situation requires. These are the most common forms this engagement takes.

Fractional CTO
Senior technology leadership without a full-time hire. I own the technical direction, represent technology at Board level, make or approve key architectural and infrastructure decisions, and build the technology team and processes. The right model for companies that need CTO-level capability but are not yet at the scale where a permanent executive hire is the right investment.
Operating Partner / Managing Partner
Broader than CTO – covers technology, operations, and the intersection with commercial and financial outcomes. I operate alongside the senior leadership team, take ownership of specific functional areas, and act as the execution anchor for complex cross-functional programmes. Typically time-bound to a critical phase: a transformation, a recovery, a major initiative.
Technical Co-Founder
For new ventures – within a company or as a standalone startup – that need a senior technical partner from day one. I take co-founder-level responsibility: ownership stake or equivalent commercial alignment, full accountability for the technical direction, and involvement in the commercial and product decisions that technology shapes. I have built and exited startups, and I understand what the founding phase requires from a technical leader.
Board Advisor / Board Member
Technology-competent Board presence for companies whose Boards lack the technical expertise to challenge management on infrastructure, architecture, and digital strategy decisions. I bring the same rigour to technology questions at Board level that financial members bring to P&L questions. For companies making large infrastructure investments, undergoing digital transformation, or operating in regulated technology-intensive sectors.
Compensation and structure reflect level of responsibility and outcome alignment – not hours spent. Formats include equity participation, retainer plus milestone, part-time fixed-term, or hybrid structures depending on the engagement type. I am open to discussing structures that align my incentives with your outcomes rather than with time billed.

What You Get

Clear technical direction
Architecture decisions, infrastructure strategy, and technology choices that are aligned with business priorities – not made in isolation by the engineering team or deferred indefinitely.
Faster, safer decision-making
Decisions that currently require weeks of alignment because nobody has the authority or the full picture get made in days. The Operating Partner role carries the authority to move.
Reduced delivery and operational risk
Someone who has seen the failure modes before identifies them earlier. Pattern recognition across industries and situations catches problems while they are still solvable.
Execution anchor during change
Complex transformations create organisational instability. Having a senior partner who holds the programme direction stable through internal resistance, leadership changes, and shifting priorities is what allows transformation to complete rather than stall.
Leadership team upgrade without a hire
The capabilities of a senior CTO or technology executive, available immediately, without a 6-month hiring process, without equity dilution on a permanent basis, and without the risk of a mis-hire in a critical role.
Knowledge that stays in the organisation
An Operating Partner who works inside the organisation transfers knowledge, builds team capability, and creates the processes and decision frameworks that persist after the engagement ends. Not a consulting report that lives in a shared drive.

Why I Can Do This – Selected Evidence

Operating Partner is the highest-trust engagement model. Trust is built on evidence, not credentials. Here are the situations that are hardest to fake.

🚨
Led emergency infrastructure operations during a wartime crisis — referenced by McKinsey, AWS, Euromoney
Raiffeisen Bank Ukraine. Joined as Technical Lead 2 days before the full-scale invasion. Led emergency cloud migration of core banking infrastructure under missile alerts. Zero business outages. Legal barriers waived by emergency central bank order. When the operating environment becomes hostile and unpredictable, decision quality under pressure is the only thing that matters.
🚀
Co-founded a startup from zero to 120× revenue growth and exit
Privatoria – a privacy and security startup. 20,000+ users, 120× revenue growth in 18 months. Turnaround leadership when investors replaced the founding team and the platform declined. Company was stabilised and successfully sold. The full founder cycle: creation, growth, crisis, recovery, exit.
🏢
Grew from developer to CEO and co-owner – building a market-dominant technology company
Joined Adelite as a developer, became CTO, then Director and co-owner. Transformed it into A1 — serving Ukraine’s largest television network (Inter Media Group, 99.7% TV coverage) and building a CRM with 60%+ market share across Ukraine and CIS. Developer → CTO → CEO in one company, earned through results.
⚡
Currently serving as CTO and Head of Engineering at a UK-headquartered international IT outsourcing company
Full organisational mandate across engineering, delivery, and transformation. Introducing AI-driven development practices across the entire company, establishing new processes and quality standards, guiding compliance certification, and growing the client portfolio in banking and finance, healthcare, miltech, and broader enterprise sectors.

How to Start the Conversation

Operating Partner engagements are not standard service purchases. They begin with a direct conversation – about your situation, your goals, and whether there is a genuine fit. I do not take on engagements where I cannot see a clear path to meaningful impact.

💬
Step 1 · Direct conversation
30–60 minutes to understand your situation – what the company is facing, what leadership looks like today, and what the gap is. No agenda other than understanding whether there is a genuine fit.
🔍
Step 2 · Situation assessment
If the initial conversation indicates a potential fit, I spend time understanding the situation in more depth – the technology landscape, the team, the immediate priorities, and the risks. This may involve a short paid assessment engagement before committing to a full Operating Partner role.
🤝
Step 3 · Engagement design
We design the engagement together — the role, the scope, the time commitment, the structure of involvement, and the commercial terms. The structure is aligned with outcomes, not hours.
What I look for in an Operating Partner opportunity: A situation where senior technical and operational leadership can make a clear difference. A founding or leadership team that is genuinely open to a partner, not looking for a person to take orders. Meaningful strategic or financial stakes – the kind of situation where getting it right matters. And enough alignment on values and approach that we can work well under pressure.

Is this the right engagement for your situation?

The best way to find out is a direct conversation. Tell me what your company is facing and I will give you an honest read on whether Operating Partner is the right model – and whether I am the right person for it.

There is no sales pitch. There is no template proposal waiting to be filled in. There is a conversation, and an honest conclusion from it.
