Introduction
This project started when a healthcare technology provider prepared to enter the US market, with LatAm planned next. The business goals were clear, but the existing platform was not ready to support regulatory expectations, scale, and performance requirements of new regions.
I was asked to take responsibility for defining a clear technical direction and to deliver a realistic plan under very tight timelines.
The Situation
The company operated a mature CRM platform used by hundreds of pharmaceutical organizations worldwide. While the product worked well in existing markets, parts of the platform were built on legacy assumptions that limited scalability and flexibility.
Several challenges appeared at the same time. Compliance expectations in the US were higher. Performance issues surfaced as usage grew. The internal IT team was overloaded with maintenance work and had little capacity to support future growth. At the same time, market entry deadlines were fixed and could not move.
What Was Done
The work began with aligning stakeholders on business goals, quality expectations, and regulatory targets such as SOC 2 Type II, HIPAA, and GDPR. Availability, latency, and regional deployment requirements were clarified upfront.
I performed a deep analysis of the current platform, including architecture, delivery processes, and operational risks. This included structured assessments using TOGAF and BTABoK frameworks to link technical decisions with business capabilities.
A target architecture blueprint was defined, focusing on modular design, event-driven communication, and cloud-native execution. To validate the direction, a proof of concept was built using Kubernetes, Terraform, and GitHub Actions. This pilot demonstrated performance, deployment automation, and compliance-ready workflows.
In parallel, a governance model and phased migration plan were created to guide platform evolution through the end of 2025.
My Role
I took full responsibility for defining the technical direction of the platform and for managing the Platform team during this phase. My role combined architecture ownership, hands-on analysis, and coordination between technical and business stakeholders.
I was accountable for delivering a clear roadmap, validating architectural choices through a working PoC, and ensuring that compliance and scalability requirements were addressed from the start.
Outcomes
Within 2 months, the company had a clear and shared view of its current state, target architecture, and next steps. The delivered roadmap connected technical work directly to business goals and market expansion plans.
The platform team gained a concrete reference architecture, automated delivery pipelines, and a governance framework that reduced uncertainty and supported future scaling. The business gained confidence in entering the US market while preparing for LatAm expansion.
