Introduction

I joined Raiffeisen Bank Ukraine as Technical Lead of the Core Banking Platform shortly before the outbreak of war in Ukraine. The original objective of my role was to modernize the bank’s legacy infrastructure and prepare it for a gradual Cloud migration.

The situation changed within days. What had been a long-term transformation initiative became an urgent effort to protect critical banking systems from physical destruction and to ensure uninterrupted operation under extreme conditions.

The Situation

With the start of military conflict, parts of the bank’s infrastructure were exposed to real physical risk. Data centers, networks, and critical systems could no longer be treated as stable or secure locations.

At the same time, the bank had to continue operating without interruption. Millions of clients depended on access to their accounts, payments, and core banking services. Decisions had to be made quickly, with incomplete information and under constant pressure.

The priority was no longer optimization or cost. The priority was survival, continuity, and protection of sensitive data.

What Was Done

The focus shifted immediately to identifying the most critical components of the core banking infrastructure and defining a rapid migration path to the cloud.

Work was reorganized to support accelerated execution. Technical decisions were simplified to reduce risk and speed up delivery. Migration activities were prioritized based on operational criticality rather than architectural perfection.

Close coordination was required across infrastructure, application, security, and business teams to ensure that banking services remained available throughout the process.

My Role

As Technical Lead of the Core Banking Platform, I was responsible for coordinating the technical response to the crisis.

This included defining migration priorities, aligning teams around urgent objectives, and ensuring that technical decisions supported operational continuity. I worked closely with other leaders across the bank to balance speed, risk, and stability during an extremely volatile period.

Outcomes

The most critical parts of the bank’s infrastructure were successfully migrated to the cloud under emergency conditions.

Banking operations continued without interruption despite the ongoing conflict. Sensitive client and bank data were protected from physical damage, and the bank maintained its ability to serve customers during one of the most challenging periods in its history.

Key Takeaways

This project showed how quickly priorities change in crisis situations and how important it is to simplify decision-making under pressure.

It also demonstrated that strong technical leadership is not only about architecture, but about maintaining clarity, focus, and responsibility when conditions are unstable and risks are real.
